Consolidating a Fragmented CRM and Business Systems Estate into the Cloud

A distributed operator was running an on-premise CRM alongside a constellation of satellite systems, with sales, service, and operations staff reconciling customer lists by hand. Nobody was asking for the cloud — they were asking for one customer record. Envion ran the migration against the five stages of the engagement model: a data quality audit before architecture, phasing by business function so each phase delivered usable value rather than partial infrastructure, automated deduplication with a human review queue, historical records migrated with provenance preserved, and legacy decommission treated as a deliverable with its own checklist — only after a full period of parallel operation.

The challenge

Nobody in this kind of migration is asking for the cloud. They are asking to stop reconciling three customer lists by hand. The technical migration is subordinate to a data problem.

There was no single customer record — the same account existed in several systems with divergent field definitions. Revenue-generating users were on the system all day — sales and service teams could not be stood down for retraining or cutover, so adoption risk outweighed technical risk. And the integrations were the real dependency — finance, marketing, and telephony all read from the legacy CRM and would break on move.

Decision path

Assessment started with a data quality audit before any architecture: duplicate rate, field completeness, and definitional conflicts were measured across all source systems. Migrating dirty data into a clean platform reproduces the original problem at higher cost, so remediation scope was agreed at this point, not discovered later. Process mapping ran against actual behaviour — what the team does, versus what the documented process says — because the gap defines configuration scope. An integration contract inventory captured, for each connected system, what it reads, writes, and assumes. And the cost model covered licensing, implementation, integration rebuild, data remediation effort, and ongoing operations, compared against the fully-loaded cost of the status quo — including manual reconciliation labour.

Sequencing was phased by business function, with each phase delivering usable value rather than partial infrastructure: data consolidation and deduplication into a single customer master; the core CRM stood up in the cloud with the sales function live first — it had the clearest process and the most motivated users; the service function migrated with its case history; integrations rebuilt against the new platform; and legacy decommission only after a full period of parallel operation.

Envion contribution

Envion owned the migration design and delivery: the data quality audit, the customer master and deduplication pipeline, the cloud CRM configuration, the integration rebuilds, and the decommission checklist.

Deduplication was automated with a human review queue for ambiguous matches — a match algorithm is not trusted on customer records where a false merge is a commercial incident. Historical records migrated with provenance preserved: every record carries its source system, so a disputed value can be traced. Configuration was built to the mapped real process, with workflow automation replacing the manual reconciliation steps that motivated the project.

Delivery

Validation ran per batch and per function: record-count and field-level reconciliation on every migration batch; business process walkthroughs with users from each function executing their real daily tasks in the new system before their phase went live; integration verification with every connected system confirming reads and writes under production-like volume; and parallel operation with the legacy system readable but frozen, so any missing record could be checked rather than assumed lost.

Ongoing operations covered configuration changes as processes evolve, integration monitoring, user enablement for new hires, and periodic optimization. The decommission of the legacy estate was treated as a deliverable with its own checklist, not as something that happens on its own — orphaned legacy systems are the most common unbudgeted cost after a CRM migration.

Outcome and evidence

The estate consolidated into one cloud platform in phases, with the manual reconciliation workload designed out rather than lifted in. Outcome instrumentation — duplicate records eliminated, reconciliation hours recovered per month, user adoption at 90 days, systems decommissioned, and total cost against the modeled estimate — is measured by the client against the assessment baselines rather than asserted here.
